Overview:
An expanding on-demand services brand reached out with a Flutter app that functioned but just not at the speed their users needed. It could barely hold up under real user load. The app was slow, crashes were frequent, and every new OS update caused something to break.
Their users had grown 4x in 18 months, but the app’s architecture hadn’t changed since version 1.0. They needed a full modernization one that made their Flutter app future-proof, scalable, and faster than ever.
The transformation that followed rebuilt the app’s foundation and dramatically improved how it performed.
Architecture & Codebase Audit (Week 1–2)
We used Dart Code Metrics, Flutter Doctor, Firebase Performance, and Sentry to assess the entire codebase. The audit uncovered 137 code smells, 28 anti-patterns, and 14 outdated dependencies blocking Flutter 3.22 compatibility. Performance profiling exposed heavy widget rebuilds and slow API calls, giving us a clear roadmap of issues to fix.
UI/UX Modernization & Component Refactoring (Week 3–5)
The interface was modernized using Flutter 3.22, Material 3, custom widgets, and Rive animations. Over 42 screens were rebuilt into lightweight, reusable components. Asset weight dropped by 31%, and UI rendering became smoother across devices.
Performance Optimization & Architecture Upgrade (Week 5–8)
A clean Bloc architecture replaced the unstable state flow, bringing consistency to the app. Isolates took over heavy processing tasks, dropping UI thread load by 40%. SQLite was replaced with Hive, reducing storage operations by 61% while caching and API batching boosted data performance.
Deployment, Testing & Rollout (Week 9–10)
We set up Codemagic CI/CD, shrinking release time from 3 hours to 18 minutes. 112 integration tests ensured the build was stable across devices. A staged rollout through Firebase completed the launch safely, and the modernized app went live in under 10 weeks.
Customer Loosing Faith
The lack of architectural updates was leading to subpar app performance leading poor customer experience and even customer churn
Our Role
- Architecture Assessment
- Modern UI/UX Redesign
- State Management Overhaul
- Performance Engineering
Modernizing Without Breaking What Worked
Legacy Code with Zero Documentation
We reverse-engineered business logic and rebuilt it into modular, testable components.
Unstable Third-Party Packages
14 outdated packages broke compatibility with Flutter 3.x — we replaced or rewrote them.
Heavy UI Re-renders
Nested stateful widgets were causing unnecessary rebuild cycles. Refactoring these required careful sequencing to avoid regression.
Slow Database Layer
SQLite operations triggered UI freezes. Migrating 47,000+ user records to Hive required safe background workers.
Tight Release Timeline
The business wanted the modernized app live before a marketing launch. There were zero downtime and zero breaking changes
A Faster, More Scalable, Future-Ready Flutter App
The modernization didn’t just fix the app, it transformed how the product team built and delivered features.
Performance Improvements
The app achieved 52% faster load times with startup dropping from 8.4s to 4.02s, saw a 41% reduction in API latency through batching and caching, reduced its crash rate from 3.1% to 0.4% after stabilizing state management and dependencies, and delivered 61% faster local storage access following the Hive migration.
User & Business Impact
Modernization led to a 31% increase in user retention, a 22% boost in session completion, a new 18-minute deployment time instead of 3 hours, and a 40% reduction in development effort for new features thanks to modular architecture and reusable components.
Team Productivity Gains
The team benefited from 112 automated tests ensuring stable builds, a CI/CD pipeline that eliminated manual release errors, and a component library that cut UI development time by 45%.
